The Costly Hiring Mistake That Almost Destroyed My Friend's Multi-Million Dollar Startup (Don't Let This Happen to You)

  1. Use a battery of psychological assessments.

    I'm talking Myers-Briggs, OCEAN (The Big 5), Kolbe, and Ray Dalio's Principles You.

    These tests give you a deep understanding of a candidate's personality, work style, and potential red flags.

    They help you see beyond the resume and uncover the real person.

  2. Follow the Top Grading rules.

    Here's the step-by-step:

    a) Create a detailed job scorecard with the exact outcomes you expect. This clarifies your expectations upfront and sets your new hire up for success.

    b) Conduct a series of in-depth interviews with at least 20 highly qualified candidates (Screening, Topgrading, Focused, Reference). This allows you to really dig into their experience, skills, and fit for the role.

    c) Run a Threat of Reference Check (TORC) to verify their track record. This step alone can save you from countless bad hires.

    d) Make them do a realistic job sample to test their actual skills. It's one thing to talk about what they can do; it's another to see it in action.

    e) Have them meet with at least 5 people in your company for a culture fit check. A-players within your team can quickly sniff out C-players and let you know before you do the full hire.

    f) Have them trial, ideally with a supervisor for 3 months or more. 

Most entrepreneurs skip these steps.

They go with their gut, make a quick decision, and pray it works out.

(Even I have succumbed to this lazy way of hiring before and it's bit me in the ass.

I once hired a customer service rep for my ecom company that had over 7000 tickets unopened!)
